Go-to swing and timing drills; recommendations wanted

I am just getting back into the sport and struggling with my timing (as would be expected from a 25-year layoff, basically 8th grade up until 2 weeks ago).

I am trying to work on the following: 1) clubhead back drawn by the core while weighting the rear leg 80%. 2) pause at the top to set and initiate. 3) begin to shift weight to the front foot without an excessive hip movement forward (getting ahead of the unwinding of the hip). 4) unwinding the hips and dropping the club. 5) impact with the hips and core leading

The problem is that my timing is all off: I am hitting a few shots super fat (like 20 yards!) with my sand wedge. Others I am pulling the wedge hard (110 yards distance, 20 yards left); I get some nice swings in (balanced, good weight transfer, great flight, 115 yards on the nose) and also end up pushing a few shots with a fade. I have reason to believe that it is a timing issue. I had some good swings on the range as I was able to carry 240 and straight off a teed-up 2-iron, but I really struggled with fat and thin shots.

What drills can I do to really time that weight transfer and hip movement? If I don't get my weight transferred, the shot seems to be fat. Too fast with the hands and it is thin. Hips too early or pushed forward; fade to slice. In a group of 10 shots, I probably get 4-5 really nice swings, 2 playable swings, and 3-4 of the rest, which would be OB or hazard on the course. I have been told I have a steep "drop-in" motion on my downswing and really need that timing correct to minimize penalty swings.

Pressure max’s at left arm parallel and starts moving to lead foot - at the top going to be around 50/50 and have moved laterallly a couple of inches. Loading onto the back foot and transferring pressure after getting to the top is problematic.
