So I'm tweaking my grip upon looking at the video it seems my right hand grip was getting way too underhand, im gonna try a more neutral grip with trail hand and see how that goes.

Getting older fixed it for me.

Yep me too and add my bad back injury too. But to the OP --- I used to have a long backswing which was complicated but I could pull it off. I laid the club off at the top but looped it back into position in the downswing. I will tell you this was a natural move for me and it would be hard to teach and I would not reccomend it to anyone because it is all feel and timing. Now before I was injured I was getting older and my body could not react and make changes like it once did and like you I was getting off balance at the top. I had started working on a shorter backswing I could keep my balance on when I was injured. After my accident it was a no brainer and I had to do it to even attempt to play. Had to revamp my game some actually go back some. Back in the day I never considered myself a ball striker still do not. Was long and wild off the tee but my short game and get out of jail tactics saved me. Now days I can not belt balls on the range like I used to so I work mostly on my short game and putting. And like the old wild days my short game and putting has kept me in the game

I want to shorten it now before I can’t get away with it

Yep I can see that--- Kinda like preventative maintenance so to speak--- I ran into a glitch when I was rehabbing. When I got the green light to swing a golf club again I started working with a Skilz Ball trainer which is like a orange whip. I have always had a lot of upper body strength. When I was rehabbing my core and legs were weak and I pulled up with my arms. In fact the therapists got on me about that I was basically cheating and not using my core muscles and legs. Swinging the Skilz trainer did me good and got me loose in fact too loose. I had gotten to pulling the club too far back and getting off balance so I did have to modify my training some. I still loosen up with the Skilz trainer but work on my swing itself with the heavier Medicus club and Tour Striker 5 iron. I have never been much on training gimmics but the Tour Striker and Medicus club were junkpile finds--- A good friend of mine who is unable to play anymore because of health issues gave me the Skilz trainer and a speed stick.

I always fight taking the club too far back, I’m trying to use legs and core more, I’m pretty strong legs wise, I can still trap bar deadlift over 400lbs, so I’ve got strong legs, I definitely need to start working on mobility and core strength again.

I can see the short swing being beneficil especially for a young strong guy. Look at Jon Rahm and Tony Fineau half swings and they kill it

Yep you are definetely athletic though and in good physical shape. Back when I was 43 I was still a Volunteer fireman and Certified Interior Structural Firefighter. Also drove race cars on a dirt track at least 2 nights a week. Then I moved here and still worked a job but quit both of those activities and I porked out. Now since my injuries last year I am getting more active and have been working out just getting around. Before my accident 18 months ago now I had more or less semi retired and was playing golf at least 4 days a week but those days I would walk like 9 holes with my minimulist stuff then play 18 in the afternoons with my buds riding. Those good days lasted only a month until I was hurt. But I had dropped around 20 LBS or so without alterating my diet any. Then being immobile I gained like 40 LBS or so. This summer it has been hard with all the humidity getting around and doing golf and other stuff. I am real sensitive to heat and humidity now due to body changes and BP meds. My Doc who is a golf bud warned me to take it easy in the heat. He said as bad as it was that I was overweight it was better than me dying from heat stroke outside. LOL he called one very hot humid day to see if I was at home. He said that he wanted to check to see if I was at home and NOT on the golf course. He said he would have hated to have to drag me off the course or go see me in the emergency room

Definitely take it easy in the heat, I'm a former collegiate athlete so I can get a way with a lot, but trying to rely on fundamentals not athletics.
