I'm always upgrading driver, but irons I will switch every 5-8 years.  Tech hasn't changed much so there isn't a need to change too often.

I went through 4 sets in '20, 3 sets in '21, 2 sets last year and I still have the second set. I usually get bored, but I've found something really good, so I'm keeping them for now..

Before GolfWRX, there was GEA.  Not the version that everyone remembers as a community, but the original, where there was at least as much equipment chatter as here.

I'd only started playing golf a year before that forum started, and it was not the best influence.  In my first two years of golf, I picked up two sets of irons, on top of my initial set.  After that...

Once I discovered classic iron sets, it became cartoonish.  I bought and sold three dozen sets or so in a three year period.  At Golf Nerd outings, I would sometimes swap out the entire bag at the turn, for the fun of playing each set.  I've owned 3 separate sets of Ram nickel blades, two or three different sets of Precept Tour Premiums...

But, as MtlJeff says, none of these were actual upgrades.

Finally tired of the club race, and now its just occasional curiosity purchases, except for a couple acquisitions in the last few years to flesh out my Ram Tour Grind collection.

I've been thru way too many set as I wouldn't call it upgrading its more experimenting/addiction. In the last 3 years I've play from P790's , G710's, Cobra MIM's, ZX5's, Gen 4 XP's, i525's to my current set of JPX 923 HMP's. One thing I've always like was trying out different brands as to switch from the same brand year to year just doesn't meet my expectations. There is something that I really loved about each set I've owned from the way they perform, to the forgiveness, feel, distance, Looks, and customer service. So there is a small list but for 2023 I'm staying with the Mizuno's as this is the one set I didn't need a break in period.

Since the first unfitted store set of X18(2004), I had original AP2s(2008) traded for MP60, Tour Issue X-Prototypes(2010) which I still own, '18 Apex MB (2019),  MP20 (2020), ZX7(2021) and just bought a new backup set of MP20 this year.  Straight away I see I'm not much of a WRX level changer once I find what I like, but I do demo a lot of new stuff as a lefty to make sure I don't miss out. I keep my gear clean so it lasts, but not one for iron covers.  Irons are about precision, so not sure how you can get good with them if you're changing them a lot. Good fittings and a custom builder who knows what they're doing helps as well.

How often do I change irons? What's today again, like, Thursday? 🤣

Seriously though, I try new irons constantly, but usually only do a full change every couple of years. Only exception being when I stumble across a club that seems perfectly tuned to me, in which case four or five years. Though that has only happened a couple times. Hogan Apex irons early to late 90s. Mizzy MP-32s from 2004 - probably 2009/2010 (one of the favorite clubs I've played in 50+ years of golfing - kept trying new irons, but nothing seemed to be able to kick them out of my bag).

Currently gaming MP-20 MMCs, and they may also have some staying power. I was excited about the new221/223/225s, but they frankly didn't really impress me that much.

Average... about every 2 years. As I've gotten older with a little more change in my pocket I splurge a bit more on my hobby.

That said, I have legitimate questions on if the gear has gotten any better the past 10 years. Yeah, lofts have gotten stronger, some have made their faces a little hotter, some have pushed weight deeper and farther back... I'm not sure it matters at all. Hitting a golf ball onto the green from 170 yards is still all about strike, path and face control.

I update every 6 or 7 years. The clubs are generally still fine after that amount of time and ~50 rounds a year. But my swing has usually changed a lot over that period of time. When I was younger I was gaining speed but now I'm losing speed. I just moved from the 900 Forged ZX5 MK2's. Excited to give them a run.

Just played Mizuno MP64's for about 9 years.....wore that sweet spot in nicely.  Finally retired them and tried a set of P760's and ZX7's......zx7's may get me through another 7-10 years.  I'm all about feel and look at address and they tick the box. Time to start wearing out this 8 iron lol

Drivers on the other hand lol......

First clubs I bought myself new were TM RocketBallz. Had for a decade ish.

I got fitted for PXG Gen4 in 2021 but played them for under a year, even though I loved them, and replaced with Mizuno 225s from GlobalGolf because they’re gorgeous and more appealing and I can’t break free.

But, I prob have also bought another four sets in the last 2 years after building a simulator. Gen4 XP set for guests, Miura Baby Blades (why not?), JPX 923 HMP(slick deal on Global Golf), and PXG Gen5 with Autoflex Shafts (Frankenstein build). Never played any of those a course, yet, though.

If my space could accommodate driver, we’d be in serious financial trouble at my house.

I’m on my third set set since the turn of the century.  Started with Ping G2s, then Mizuno MX25s and now Ping I25s.

Im probably overdue for a change but the lofts on the newer offerings don’t seem right.
